Lead Time Tracker With Production, Transit, Customs, and Buffer
A supplier quoting thirty days usually means thirty days of production. Transit, customs clearance, and the buffer you need for congestion or delays sit on top of that, and the date you must reorder is driven by the full cycle, not the factory promise alone.
This Excel tracker holds one row per SKU or PO line. Enter production days, transit days, customs days, and a safety buffer. Total lead time and a suggested reorder date calculate from your target in-stock or ship-by date, so replenishment planning stops living in someone's inbox.
What is in the lead time tracker template
| Field | What goes in it |
|---|---|
| SKU / PO line | Product code or PO line reference you are tracking. |
| Supplier | Factory or vendor name for that line. |
| Lane / mode | Origin to destination and ocean, air, or rail, so days stay comparable. |
| Production days | Agreed manufacturing time from deposit or material ready to ex-works. |
| Transit days | Port-to-port or door-to-door freight time for the booked mode. |
| Customs / clearance days | Typical entry, exam risk buffer, and inland delivery to the warehouse. |
| Buffer days | Extra cushion for congestion, holidays, and late production notices. |
| Total lead time (days)auto | Production + transit + customs + buffer. |
| Need-by date | Date stock must be sellable or available at the warehouse. |
| Reorder / place-by dateauto | Need-by date minus total lead time. |
Mistakes this template is designed to prevent
Treating production days as total lead time
The factory clock stops when goods are ready to ship. Your customer still waits on transit and clearance. Put those days in their own columns so a late vessel does not look like a factory failure.
One buffer for every lane
A mature Shenzhen to LA ocean lane needs a different cushion than a new factory shipping through a congested hub. Set buffer per SKU or per lane, then revisit after each delayed arrival.
Never updating after a miss
A tracker that still shows last year transit times will fire reorder dates too late. When a shipment clears late, update the days for that lane before the next PO, not after the next stockout.
